Someone brings a promising idea to your organization. A board member sees an unmet need. A community partner suggests a collaboration. A funder expresses interest in a new service.

As an executive director, you can see the possibilities. You can also see the staff calendars.

Before committing, give the idea enough structure to determine whether it belongs in your organization and what would make it workable.

### **1. What need are we trying to address?**

Describe the problem before choosing the service.

“We want to offer workshops” describes an activity. “Families need practical help navigating local resources” identifies a need that could be addressed in several ways.

Listen to the people you hope to serve. Review relevant information, talk with partners, and ask where existing services fall short. Pay attention to barriers such as scheduling, transportation, language, or accessibility.

A useful needs assessment should help you refine the idea. It may also reveal that supporting an existing provider would be more helpful than building something new.

### **2. What change should participants experience?**

Clarify what success would look like for the people involved.

For a hypothetical employment program, hosting six workshops is an activity. Participants becoming better prepared to complete applications or explain their experience in interviews are potential outcomes.

Choose outcomes that fit the program’s scope and duration. A short workshop series should not promise to solve every barrier to employment.

Then decide what information would help you assess progress. You might use participant feedback, a practical skills exercise, or a follow-up conversation. Plan for the staff time needed to collect and use that information.

### **3. Can we deliver this well?**

Map the resources required: staff expertise, space, technology, partners, funding, and management support.

Also name what the organization would need to stop, postpone, or change. If a new program depends on employees absorbing more work, make that assumption explicit and discuss whether it is realistic.

For partnerships, clarify responsibilities early. Who recruits participants? Who delivers services? Who communicates changes? Who handles follow-up?

A shared interest in the mission is valuable, but the work still needs clear ownership.

### **4. How will we decide whether to continue?**

Before launch, establish a review point. Decide what you will examine and who will participate in the decision.

A pilot can provide a manageable way to learn, provided its size and timeline fit your organization. You might assess participation, participant experience, delivery costs, staff workload, and progress toward intended outcomes.

Include feedback from the people using the program. Strong attendance does not automatically mean the service meets their needs.

At the review point, give your team permission to improve, expand, pause, or end the effort.

### **Put the idea on one page**

Create a short program outline covering the need, intended participants, planned activities, desired outcomes, resources, responsibilities, and review process.

Share it with staff and relevant stakeholders before writing a funding proposal. Their questions can strengthen both the program and the case for support.

A well-designed program gives your team a clearer path from a promising idea to meaningful work.
